The founder is the bottleneck
Nothing moves until you look at it, and you know that.
Every decision routes through one person because that person is the only one who has the whole picture. This is not a failure of delegation; it is what happens when the picture was never written down anywhere it could be delegated from.
It is the hardest of the five to see from inside, because the days are full and the work is real. The measure is not how busy you are. It is how much stops when you take a week off, and most people already know that number without wanting to say it.
It also compounds differently from the others: every new hire makes it slightly worse before it gets better, because a new person is one more thing routed through you.
Paid in the things that never got started rather than in hours.
How it shows up
- Decisions wait on one calendar.
- The team asks permission for things it already knows the answer to.
- Your holiday slows the company down rather than leaving it running.
- Every document worth reading has the same author.
- Meetings get scheduled mainly to reach one person.
How to put a number on it
For one week, write down every decision that reached you. Next to each, mark whether somebody else could have made it from a rule that already exists, could have made it from a rule that does not exist yet, or genuinely needed you. Most founders are surprised by how small the third column is.
The cost is not in that list, though. It is in the one next to it: the things that have not moved in a month because they are waiting for a look you have not had time to give.
What to do this week
Take the three decisions that reached you most often and write the rule instead of the answer. A rule somebody can apply without you is worth more than a fast reply, and it keeps working while you sleep.
Then hand one of them over in writing, where the team can see it. Said out loud in a meeting it lasts a week; written down with a name against it, it survives your next holiday.
